Situation

Contract amendments were handled by recreating quotes from scratch, renewals lived in spreadsheets, and ARR calculations were unreliable.

What we did

  • A three-week review of quote-to-order: process maps, gap analysis against CPQ practice, and a sequenced roadmap
  • Cleaned up and standardized contract data
  • Configured automated amendment and renewal workflows with approvals
  • Built ARR calculation into the system with an audit trail, and redesigned the Salesforce team's structure, roles and service model

Result

Amendments and renewals run in the quoting system, renewals are visible as they come up, and ARR is calculated in the system with an audit trail instead of rebuilt by hand.

After a restructuring, the business technology organization needed leadership, and AI was spreading across teams and tools faster than anyone could account for it.

What we did

  • Repositioned the business technology organization around internal service delivery, treating employees and business teams as its customers
  • Stabilized IT operations and help desk service, and redesigned roles and the operating model to match
  • Set up one record of owners for applications, vendors and renewals
  • Stood up a single intake for AI, with an approval step before anything goes live: a named owner, a security review and a test of how it performs
  • Brought AI administration and spend under one accountable function, with usage limits set by role
  • Made build, buy, keep or retire calls on software renewals

Result

One front door and one owner for AI, a renewal view that feeds next year's review of a multi-million-dollar software portfolio, and a planned handover to permanent leadership.

Situation

The company was growing without a shared view of what its teams and systems could do well, where the gaps were, or what to fund first. Requests arrived from every direction, and teams used different definitions for the same numbers.

What we did

  • Mapped the company's business capabilities against its teams, systems and data, rated where each stood, and built a plan for what to strengthen first
  • Designed an intake and prioritization model, including a lane for quick requests so they stop derailing larger work, and handed it over to the team
  • Clarified who owns customer and organization data across the data and go-to-market systems teams
  • Led a shared glossary and data dictionary across functions, and supported the customer lifecycle redesign

Result

A capability map and plan leadership could prioritize against, an intake model handed over to the team, and the first phase of shared data definitions handed to the internal data team.
